Manager & Coach

Diagnose the stage. Coach the behavior.

“Work harder” isn't coaching. The funnel tells you where a rep's results are leaking; observation tells you why. Fix one stage at a time and check the number afterwards.

Diagnosis

Five patterns to recognize.

Each pattern points to a stage to inspect first. It doesn't prove the cause: that's what ride-alongs and role-plays are for.

Contact rate

Low contacts per knock

Inspect

  • Timing: are knocks happening when people are home?
  • Territory: is the route dense enough and appropriate for the offer?
  • Approach: body language, position at the door, first five seconds
  • Persistence: planned re-attempts on unanswered doors, within local rules and posted restrictions

Ask the rep“Walk me through when and where you knocked this week.”

Presentation rate

Low presentations per contact

Inspect

  • Opener: does it earn the next 60 seconds?
  • Discovery: are questions finding a real need?
  • Relevance: why this home, why now?
  • Transition: moving from conversation to presentation naturally

Ask the rep“What did the last five people who said no at the door actually say?”

Close rate

Low sales per presentation

Inspect

  • Qualification: are presentations going to people who can buy?
  • Value articulation tied to the homeowner's own words
  • Objection handling: acknowledge, clarify, isolate
  • The ask itself, and follow-up on “not yet”

Ask the rep“Role-play your last presentation that didn't close.”

Knocks per day

High conversion, low volume

Activity / Hustle bottleneck

Inspect

  • Start time and hours in the field
  • Route planning and time lost between streets
  • Energy management across the day
  • Is the rep protecting their percentages by knocking less?

Ask the rep“What got in the way of the activity goal on your lightest day?”

Contact, presentation and close rates

High volume, low conversion

Skill / coaching bottleneck

Inspect

  • Which single stage has the biggest drop-off?
  • Ride-alongs and recorded role-plays on that stage
  • Script and product knowledge refreshers
  • Pairing with a rep who is strong at that stage

Ask the rep“Which part of the conversation feels hardest right now?”

The coaching loop

One stage at a time.

  1. 1

    Measure

Pull the rep's last two to four weeks: knocks per day, contact, presentation and close rates.

  2. 2

    Pick one stage

Choose the single stage with the biggest gap to target or to the rep's own better weeks.

  3. 3

    Observe

Ride along or role-play that stage specifically. Name one behavior to change.

  4. 4

    Practice

Short, frequent reps on that one behavior. Ten minutes before the route beats an hour once a month.

  5. 5

    Recheck

Look at the same metric in one to two weeks. Keep it, adjust it, or move to the next stage.

Weekly 1:1

A 20-minute agenda.

  1. Numbers (5 min). Review the funnel together. Let the rep read it first.
  2. Win (3 min). One thing that worked, and why.
  3. Stage (7 min). The one stage to inspect. Role-play it.
  4. Commitment (5 min). One behavior, one activity goal, one follow-up check.

Use the Rep Scorecard in the 1:1

Start with the numbers.

Run the rep's month through the calculator, then bring it to the scorecard.
